- Who is this for?
- Invoicing, finance, sales administration, operations and transport management teams
- Question addressed
- Structure the handling of a transport invoice discrepancy through to a decision.
Key takeaways
- An amount difference must be classified before it is disputed or corrected.
- The decision record links every conclusion to its events, documents and rules.
- The proposed action and the level of uncertainty must be visible separately.
- Sensitive decisions remain human, and their rationale improves future controls.
- The same method can adapt to each company’s sources, formats and TMS.
- A useful dispute states a verifiable finding, cites its evidence and asks a precise question without presenting the difference as an error that has already been proven.
- Tracking does not stop when the message is sent: the reply, decision, corrective action and verified outcome must remain visible through closure.
An alert is not yet a decision record
A missing line, different rate or unexpected total may result from an error, missing evidence, a misidentified contractual rule or an actual event that has not yet been linked. Treating every difference as a confirmed anomaly creates false disputes and transfers the investigation back to the team.
The first purpose of control is therefore to reconstruct the situation. Vigilo links the invoice to the relevant transport record, gathers the request and amendments, looks for evidence of the performed service and applies only rules validated for that scope. The output is a decision record, not an automatic verdict.
The three layers to reconcile
These layers do not always share the same reference or format. The reconciliation therefore retains the identifiers used, the confidence of the linkage and any competing candidates. If two shipments could match one line, the decision stops before calculation.
| Layer | What it establishes | Possible sources |
|---|---|---|
| Planned | The service requested, accepted and priced. | Order, contract, rate card, confirmation, amendment. |
| Performed | The events and conditions actually observed. | Statuses, timestamps, CMR consignment note, dock wait, proof of delivery. |
| Invoiced | The lines, quantities, taxes, surcharges and amounts presented. | Invoice, self-billed invoice, draft invoice, payment details. |
What a decision record contains
- 01Identity
Transport record, invoice, line and parties concerned, including linkage confidence.
- 02Timeline
Request, confirmations, amendments and performed-service events in sequence.
- 03Expected
Amount or condition reconstructed from an identified, versioned rule.
- 04Observed
Value actually invoiced and the calculated difference without premature interpretation.
- 05Evidence
Documents and data that support or contradict the discrepancy.
- 06Uncertainties
Missing information, conflicting sources, an inapplicable rule or required approval.
- 07Proposal
Prepared action, responsible person and the elements that still require judgment.
- 08Resolution
Human decision, rationale, action taken and verified final outcome.
Example: a missing surcharge after an actual event
The record contains documented dock waiting time or an amendment received less than 24 hours before the operation. The invoice contains no corresponding surcharge. Vigilo can identify this difference and bring together the timestamp, CMR consignment note, amendment, rate version and invoice line.
It cannot conclude that the surcharge is due without an applicable rule. The contract may specify a threshold, allowance, required form of evidence or exclusion for that customer. The record therefore identifies the rule found, the conditions that are met, those still requiring confirmation and the decision expected from the authorized person.
Classify the discrepancy before choosing an action
Each classification leads to a different next step: close, request evidence, correct data, prepare an exchange, route to finance or close with a rationale. This separation prevents an automated dispute when only the detection step was reliable.
- false discrepancy: a different rounding, period or presentation with a compliant result;
- incomplete record: a required document or event is still missing;
- ambiguous linkage: several transport records or lines are plausible;
- rule to confirm: the contractual source or its version does not support a conclusion;
- confirmed discrepancy: the facts and rule establish a difference;
- accepted exception: the team decides not to correct or dispute the item;
- internal error: the expected data or initial processing must be corrected.
Assign the work clearly between Vigilo and the team
The authorization level may vary by discrepancy type, amount, customer and evidence quality. The company defines this policy. Vigilo executes and explains it; it does not silently replace business accountability.
| Vigilo can prepare | The team remains responsible for |
|---|---|
| The proposed linkage and possible candidates. | Validating ambiguous or high-impact matches. |
| The timeline, documents and identified rule. | Interpreting a new, conflicting or sensitive clause. |
| A reproducible calculation of the expectation and difference. | Deciding whether to accept, correct, claim or dispute. |
| An action or message grounded in the record. | Authorizing the action according to permissions and risk. |
| Verification of status and outcome after action. | Handling disagreement and owning the final decision. |
Adapt to systems without losing the method
Information may come from a TMS, ERP, portal, inbox or documents whose formats vary by partner. Vigilo is designed to adapt collection and action to those systems, using an API when appropriate or interacting with the interface when the workflow requires it.
The decision model remains stable: identify, link, reconstruct, compare, evidence, obtain a decision and verify. Company-specific mappings, rules, screens and responsibilities are versioned within its scope. This separation turns adaptability into a reusable asset rather than a succession of isolated projects.
Measure control using validated decisions
An amount is considered corrected, avoided or recovered only after a defined, verifiable resolution. The dashboard therefore separates detected difference, confirmed discrepancy, decision in progress and closed outcome. It also retains cases with no financial impact that still improve record quality.
- share of invoices and lines linked to the correct record;
- proposed discrepancies subsequently confirmed, corrected or rejected by the team;
- reasons for false discrepancies and incomplete records;
- time spent reconstructing, deciding and resolving;
- classified amounts awaiting a decision, without presenting them as recovered;
- actions executed and outcomes actually observed;
- rules that produce recurring corrections or judgments.
Turn resolutions into governed knowledge
A closed decision enriches the history: confirmed cause, applied rule, decisive evidence, action and outcome. When the same judgment recurs in comparable situations, Vigilo can surface a candidate rule or a control that needs improvement.
That proposal is not activated on its own. The team verifies that it is genuinely a rule, defines its scope and exclusions, then chooses whether it should remain informative, prepare a decision or authorize an action. Operational memory therefore preserves the connection between knowledge and the records that justify it.
Dispute file template to complete
This template is a working aid. It must be adapted to the contract, the document received, each party’s responsibilities and the company’s procedures. While facts or rules remain incomplete, the file stays “to be assessed”: a calculated difference does not, by itself, prove an invoicing error.
| Block | Information to record | Check before sending |
|---|---|---|
| Identification | Internal transport reference, document, line number, issuing party, contact and file owner. | Confirm that the line is linked to the correct transport record and rule out near matches or duplicates. |
| Neutral finding | Proposed or invoiced value, expected value, unit, currency, taxes and arithmetic difference. | Describe what differs without using “error”, “owed” or “undue” before classification. |
| Basis reviewed | Accepted order, contract, rate card, amendment or exchange, including date, version and scope. | Mark “rule to be confirmed” when the source is missing, conflicting or does not clearly cover the case. |
| Performed service | Relevant dates, locations, quantities, statuses and operational events. | Distinguish an observed fact from a statement or data that still needs validation. |
| Evidence inventory | Document name, origin, date, version, fact supported and any limitation. | Include evidence that challenges the hypothesis, not only evidence that supports it. |
| Reproducible calculation | Formula, basis, rate, quantity, rounding and intermediate result. | Have the calculation reviewed and retain the source data rather than an isolated total. |
| Request | Request for an explanation, check, document, correction or approval. | Make a request proportionate to what has actually been established. |
| Tracking and closure | Channel and sending date, reply, decision, action, verified outcome, closure date and rationale. | Do not close the file on a promise to correct alone: verify the actual result. |
Neutral message template to adapt
The template below keeps a request for verification from becoming an accusation. Replace every passage in brackets, and only list attachments that are actually included or accessible.
Subject: Verification requested — [statement, draft invoice or invoice reference] / [transport reference]
Hello, while reconciling [document and reference] with transport record [reference], we found a difference between [value shown on the document] and [reconstructed value], amounting to [difference and unit]. Our calculation is based on [source, version or date] and the following verified operational facts: [facts]. We have included [list of evidence] for reference. At this stage, the difference requires verification and does not prejudge its cause. Could you confirm the inputs used in your calculation and, where relevant, identify the document or rule that explains it? If the reconciliation needs to be corrected, please specify the planned action and the document that will evidence the result. Kind regards, [name, role, contact details].
The wording, recipient, channel and approval level depend on the contractual relationship and internal rules. A company may set an internal follow-up target to manage its queue; that target is not, by itself, a right or a deadline binding on the other party.
Keep an evidence register that records limitations
One document does not establish every conclusion. The register states what each item can support, what it does not prove and whether a competing version exists. This prevents a proof of delivery, for example, from being treated as automatic proof of the applicable rate.
| Item | What it may document | Limitation to record | Possible status |
|---|---|---|---|
| Order or confirmation | Requested service, references and conditions accepted at that time. | A later amendment may have changed the scope. | Received, version to confirm, superseded. |
| Contract or rate card | Pricing method, thresholds, exclusions and required supporting documents. | The relevant version, period or customer may not match. | Applicable, to confirm, not applicable. |
| Evidence of performance | Observed event, time, location, quantity or delivery. | It may not establish the applicable invoicing rule on its own. | Confirmed, partial, conflicting. |
| Exchange or one-off agreement | A decision or exception stated by a contact. | The sender’s authority and the agreement’s scope still need to be checked. | Validated, needs approval, disputed. |
| Invoice document | The amount, line and presentation actually proposed or issued. | It records what was invoiced, not necessarily what is correct. | Reconciled, incomplete, unmatched. |
Track the reply through to verifiable closure
A single status such as “disputed” hides the remaining work. Tracking should separate the request’s state, the position received and execution of the decision. The labels below are an operational template to adapt, not universal legal classifications.
- link the reply and all new evidence to the original file;
- retain the author, date and rationale of the final decision;
- verify the credit note, corrected invoice, reconciliation or internal correction that was actually expected;
- record partial agreement line by line instead of closing the entire file;
- state the condition for reopening when a document or outcome is still missing.
| Status | Condition for entering the status | Expected next action |
|---|---|---|
| To be assessed | A difference has been detected, but the linkage, rule or evidence is incomplete. | Complete the file or route the uncertainty for review. |
| Ready for approval | The message and supporting documents have been reviewed by an authorized person. | Approve, amend or abandon the message. |
| Sent | The channel, recipient, date and exact content have been retained. | Monitor acknowledgement or reply according to the internal procedure. |
| Reply received | The reply and any new documents are linked to the file. | Classify the outcome: agreement, partial agreement, disagreement or further information required. |
| Decision made | An identified person has selected the next step and recorded the rationale. | Carry out or arrange the correction, acceptance or abandonment. |
| Action in progress | The decision has been initiated, but its outcome has not yet been observed. | Verify the expected document, status or transaction in the relevant system. |
| Closed | The observed result matches the decision, or taking no action has been explicitly accepted. | Retain the decision, evidence, result and any condition for reopening. |
Frequently asked questions
Direct answers
Is every amount difference a discrepancy?
No. A difference must be explained from the sources, performed service and applicable rule. It may be compliant, incomplete, ambiguous or genuinely incorrect.
Can Vigilo automatically send a dispute?
Only when the action, its conditions and scope have been explicitly authorized. Sensitive decisions and cases with insufficient evidence remain human.
What happens when the pricing rule is missing?
The record states that no conclusion can be reached, gathers the other evidence and requests the required rule or approval. It does not invent an expected amount.
Does invoice control work with every TMS?
The method is designed to adapt to the company’s tools and workflows, but each scope must be configured and tested against its actual access, data, screens, rules and controls.
Should every difference be disputed immediately?
No. First check the linkage, facts, calculation, applicable rule and evidence. The appropriate first step may be a request for an explanation or document rather than a dispute.
What deadline should the message give?
There is no universal deadline to reuse without checking the relevant contract, document, procedure and law. A company may set an internal follow-up date, but any wording presented as binding should be validated for the specific case.
When can the file be closed?
When the decision has been recorded and its outcome observed: documented correction, verified reconciliation, accepted exception or reasoned abandonment. A sent message or promise to correct is not enough.
